What Product-Led Growth Actually Means

Product-led growth (PLG) is a go-to-market strategy where the product itself drives acquisition, activation, and expansion—rather than a sales team. Slack, Figma, Dropbox, Notion, and Calendly are canonical examples: users try the product before ever speaking to sales, experience value within minutes, and either convert to paid or invite colleagues who do.

PLG companies use experimentation differently than sales-led companies. There's no sales cycle to shorten, no demo to improve, no AE whose pitch to optimize. The entire growth engine lives inside the product. Every friction point in the self-serve experience is a lost customer. Every moment of delight is a referral. Every limit a user hits is a conversion opportunity.

This makes experimentation not just valuable for PLG companies—it's the core mechanism of growth.

The PLG Experimentation Stack

In a PLG company, the highest-leverage experiments cluster around four moments:

  1. The first session: New users experiencing value before they've made any commitment
  2. The activation moment: The transition from "curious visitor" to "user who gets it"
  3. The freemium ceiling: The moment a user hits a limit that prompts upgrade consideration
  4. The viral loop: The moment a user naturally introduces the product to others

Experiments that improve these four moments compound. A 10% improvement in first-session activation feeds into a 10% improvement in activation rate, which feeds into a 10% improvement in upgrade conversion. Across all four moments, that's not 40% improvement—it's more like 46%, because the gains multiply rather than add.

First Session Experiments

The first session in a PLG product is make-or-break. Users arrived with a specific expectation. Your job is to deliver on that expectation as fast as possible—ideally within 5 minutes.

  • Interactive demo vs. blank canvas: Does a pre-loaded demo environment produce better activation than starting users from empty? For many products, the answer is yes—users can evaluate the product's output before doing the setup work to create their own.
  • Single-step vs. multi-step setup: Test whether collecting more user information upfront (to personalize the experience) is worth the drop in completion rate. Sometimes collecting less and getting users to value faster wins even if the experience is less tailored.
  • Video walkthrough vs. interactive tour: Videos are passive; interactive tours require action. Test which produces better activation for your specific aha moment. Products where the aha moment requires doing (rather than seeing) usually benefit from interactive tours.
  • Social signup vs. email: Google/GitHub OAuth reduces signup friction by removing the password step. Test whether the faster path to your product outweighs any data loss from not capturing email directly.

Activation Experiments

In PLG, activation is defined not by completing an onboarding checklist, but by reaching the specific moment that correlates with long-term retention and paid conversion. Finding that moment requires cohort analysis: what action do users who eventually pay take that users who don't pay skip?

High-impact activation experiments

  • Defining and shortening the path to the aha moment: Once you've identified your aha moment (the action that best predicts paid conversion), run experiments that reduce the steps to reach it. Every step removed typically improves activation by 5–15%.
  • Role-based onboarding: PLG products often serve diverse use cases. A developer and a marketer using the same tool have completely different goals. Asking users their role or use case at signup and routing them to a relevant first experience can dramatically improve activation for non-primary personas.
  • Teammate invite during onboarding: Products that are more valuable with teammates (collaboration tools, analytics platforms, project management tools) see dramatically better retention when users invite a colleague in their first session. Test at what step this invite prompt produces the best acceptance rate.

Freemium Ceiling Experiments

In a freemium PLG model, the upgrade trigger is the freemium ceiling—the moment a user wants to do something they can't do on the free plan. This moment is a conversion opportunity, and most PLG companies design it deliberately.

Designing effective freemium ceilings

  • Feature gates vs. usage limits: Test whether feature-based gates (you can't use Feature X on free) or usage-based limits (you can do X things per month on free) produce better upgrade intent. Usage limits tend to feel less arbitrary when they align with how users actually experience growing value.
  • Paywall UX: When a user hits a limit, the upgrade prompt UX matters enormously. Test showing the feature preview (greyed out, clickable) vs. a tooltip vs. a full-page interstitial. Mid-workflow prompts typically outperform standalone upgrade pages.
  • Contextual value messaging: The upgrade prompt should explain the value the user will unlock, not just the price. Test "Unlock unlimited experiments—most teams see results in their first week" vs. generic "Upgrade to Pro."
  • Trial trigger: For users who've been on free for 30+ days without upgrading, test a time-limited trial of paid features. Getting users to experience the paid product is often the most powerful upgrade catalyst.

Viral Loop Experiments

PLG viral loops are the mechanisms by which your existing users bring in new users. They're built into the product workflow, not bolted on as referral programs.

  • Collaboration invites: When a user creates something that's naturally shared (a report, a design, a dashboard), the share action can introduce the product to new users. Test whether the shared view includes a signup CTA, what that CTA says, and where it's placed.
  • "Powered by" branding: For products whose output is seen by others (forms, surveys, embeds, email signatures), test whether including a "Powered by [Your Product]" attribution link with a clear CTA increases new signups from downstream viewers.
  • Referral prompt timing: Test when in the user journey to show a referral prompt. Post-activation (after the user has experienced value) typically produces higher referral rates than post-signup (before they understand the product).

Multi-Armed Bandits Are the PLG Team's Best Friend

PLG companies run experiments continuously, across the entire product. The volume of potential tests—first session, activation, freemium ceiling, viral loop—means optimization never stops. Multi-armed bandits are especially valuable in this context because they continuously route users toward better-performing variants without waiting for an experiment to "end."

  • Free-to-paid conversion rate: Of activated free users, what percentage upgrade within 30 days?
  • Viral coefficient: Does this variant change how many new users each existing user generates?
  • Revenue per acquired user (RPAU): Combining conversion rate and ARPU into a single number that captures the full revenue impact of each variant
