Every product team has dreamed of going viral. The image is seductive: a product spreads on its own, users recruit other users for free, and the growth curve bends upward without a matching increase in acquisition spend. What looks like luck in hindsight is almost always the result of deliberate design — of building sharing mechanics into the product, testing referral incentives systematically, and measuring every step in the loop.

The mathematical foundation of viral growth is the K-factor. K = (average number of invitations sent per user) × (conversion rate of those invitations). If every new user sends three invitations and one in three recipients signs up, K = 1.0 exactly — the product replaces each acquired user with one referral, keeping the growth rate flat. K > 1 means each cohort of users generates more than one cohort of new users; the product grows without any additional paid acquisition. Even K = 0.3 meaningfully reduces your effective cost of acquisition, extending the life of every paid campaign by roughly 43%.

The K-factor is not a fixed property of your product. It is the product of decisions — decisions about who gets an invitation prompt, what incentive they are offered, what landing page the invited user sees, and how quickly they reach the value moment that makes them want to refer others. Every one of those decisions is a hypothesis. This guide explains how to treat them as such: by designing controlled experiments, measuring the right metrics, and iterating toward a compounding referral loop.

Types of Viral Loops

Not all viral growth is the same. Understanding which loop is native to your product determines which experiments are worth running first.

Incentivised Referral

Users are explicitly rewarded for inviting others — cash, credits, free months, or unlocked features. Dropbox’s “give 500 MB, get 500 MB” program is the canonical example. Incentivised referral is the most controllable loop because the sharing trigger is explicit and the conversion event is discrete. It is also the most expensive loop because rewards erode margin. The goal of experimentation is to find the minimum viable incentive that produces maximum K-factor uplift.

Inherent Virality

The product creates outputs that are worth sharing independently of any reward. A data visualisation, a design export, a generated report, a personalised score — these are artefacts that users want their colleagues or networks to see. The viral loop is embedded in the product workflow: create → share → viewer signs up → creates → shares. Inherent virality is high-margin because there is no per-referral cost, but it requires the product to generate genuinely shareable outputs.

Social Virality

Users broadcast their activity or results to a social network. This includes social login connections, achievement badges, progress milestones, and leaderboards. The conversion rate from a social post to a new signup is typically low, but the reach is high. Social virality experiments focus on which outputs are worth broadcasting and which social surfaces (LinkedIn, X, Instagram) match your audience.

Collaboration Virality

The product becomes more valuable when multiple people inside the same organisation use it. A user invites colleagues because the product requires their participation — shared documents, team dashboards, approval workflows. Collaboration virality tends to produce high-quality referrals (same company, same use case) but lower raw volume than incentivised referral. Experiments focus on the invitation flow and on how to demonstrate multi-user value before the first colleague activates.

Referral Program Incentive Experiments

The most common starting point for viral growth work is the referral incentive. Before spending weeks on copy and design, resolve the structural questions first: single-sided or double-sided, and what category of reward.

Single-Sided vs Double-Sided Incentives

A single-sided incentive rewards only the referrer. A double-sided incentive rewards both the referrer and the invited user. Double-sided incentives consistently outperform single-sided in invite send rate and landing page conversion — the invited user has a reason to act on the invitation beyond curiosity. The experiment question is whether the additional cost of the invitee reward is recovered through higher K-factor.

  • Variant A (single-sided): Referrer receives one month free per successful referral. Invitee receives no reward.
  • Variant B (double-sided): Referrer receives one month free. Invitee receives 30% off the first two months.
  • Primary metric: K-factor at 30 days post-referral send.
  • Secondary metric: Referral margin (gross revenue per referral minus cost of rewards).

Reward Category Experiments

Cash, credits, and feature unlocks each send different signals and attract different referrer motivations. Cash is universally understood but cheapens the product and attracts users motivated by the reward rather than by the product. Credits are lower perceived value but keep economic value inside your platform. Feature unlocks are zero marginal cost and signal that the product has premium functionality worth aspiring to.

  • Cash: High short-term send rate; attracts users with weak product attachment who churn after the referral window closes.
  • Credits: Lower send rate than cash; referred users have higher retention because the referrer signalled genuine product value.
  • Feature unlock: Lowest send rate among purely self-interested users; highest send rate among product-enthusiast segments; zero cost per referral.

Segment your referral incentive experiment by user tenure. Users in their first 30 days are typically poor referrers — they have not yet experienced enough value to credibly evangelise. Users who have reached a key activation milestone (run three experiments, publish a first dashboard, integrate with a primary tool) refer at two to five times the rate of unactivated users. Target your incentive experiment at activated users first.

Incentive Amount Experiments

For credit-based rewards, test the amount independently of the reward category. A common mistake is assuming that larger rewards produce proportionally larger send rates. In practice, there is a threshold effect: rewards below the threshold feel insulting, rewards above it produce only marginal additional lift. Run a three-arm test ($10 credit, $25 credit, $50 credit) and measure invite send rate and invited-user conversion separately. Do not combine them into K-factor for the amount test; you need to know whether the amount affects sharing, conversion, or both.

Referral CTA Placement Experiments

The timing of the referral prompt is as important as the incentive. A referral CTA shown before the user has experienced value is ignored. The same CTA shown immediately after a moment of delight converts at two to three times the baseline rate.

Post-Activation Placement

Trigger the referral prompt when the user completes a predefined activation milestone — the first experiment live, the first statistically significant result, the first integration configured. The user has just experienced a win and is in a positive emotional state. Test whether the referral modal appears immediately after the activation event or after a 24-hour delay to allow the win to settle.

Post-First-Value Placement

Distinct from activation, “first value” is the moment the user sees a result that justifies the product. For an A/B testing platform, this might be the first promoted winner or the first statistically significant experiment. Test a referral prompt at this moment against your baseline post-signup prompt. Expect a higher invite send rate at first-value timing; the user has a concrete result to share, which makes the referral feel less transactional.

Exit Intent Placement

A referral prompt triggered when the user is about to leave the session (cursor moves toward browser chrome, inactivity threshold crossed) can recover a share that would otherwise not happen. The user has completed their work for the session and has mental bandwidth for an ancillary action. Test exit intent against in-flow prompts for users who did not engage with the in-flow prompt. Avoid showing the referral CTA via exit intent to users who already dismissed it in the same session — this damages the user experience without improving conversion.

Email Sequence Timing

Not all referral prompts belong in the product interface. Email-based referral prompts, sent at day 3, day 7, and day 14 of the user lifecycle, allow you to reach users when they are outside the product but still in the activation window. Test the timing of the first referral email: day 3 (high recency, low product experience) versus day 7 (moderate recency, higher product experience) versus day 14 (lower recency, highest product experience among users who are still engaged). Measure invite send rate per email open, not per email send, to isolate timing from deliverability effects.

Referral Landing Page Experiments

The invited user’s landing page is the second critical conversion point in the referral loop. Even a perfectly crafted referral program will underperform if the landing page does not convert the curious visitor into a new signup.

Personalised vs Generic Landing Pages

A personalised landing page that references the referrer by name (“Alex Chen invited you to try Experiment Flow”) significantly outperforms a generic landing page in most B2B contexts. The social proof of a named colleague reduces the perceived risk of signing up. Test whether including the referrer’s job title (“Alex Chen, Head of Growth at Acme Corp, invited you”) further increases conversion — it typically does for professional audiences where seniority signals credibility.

Referrer Activity Display

Showing the invited user what the referrer has accomplished with the product adds concrete social proof. “Alex has run 14 experiments and improved their conversion rate by 22%” is more persuasive than “Alex thinks you’d find this useful.” Test whether including product activity metrics on the landing page increases signup conversion versus showing only the referrer’s name and a generic product description. Balance personalisation against privacy — always ask referrers whether they consent to sharing activity data before displaying it.

Social Proof from the Broader User Base

Beyond the individual referrer, landing pages can feature aggregate social proof: total experiments run, number of companies using the product, or a relevant customer logo strip. Test aggregate social proof against individual referrer proof to determine which is more persuasive for your target audience. For B2B products sold to enterprise buyers, company logos outperform aggregate numbers. For SMB or self-serve audiences, aggregate numbers often outperform logos.

Share Mechanic Experiments

How users send invitations — the share button, the platform options, the pre-populated message — dramatically affects invite send rate independently of the incentive.

Share Button Copy

The label on the share button signals the social cost of the action. “Invite a colleague” feels low-cost and professional. “Share with your team” suggests broader broadcast. “Earn free credits” is transactional and may attract the wrong referrer segment. Test these framings with your activated user segment and measure invite send rate as the primary metric. Do not optimise the button copy independently of the modal copy — they must cohere.

Platform and Channel Options

Offering too many sharing options produces choice paralysis. Offering too few misses the user’s preferred channel. Start with a unique referral link (copy to clipboard), email invitation, and LinkedIn share for B2B products. Test whether adding Slack as a sharing option increases invite send rate for product teams that live in Slack. Remove platforms that receive fewer than 5% of sends — they add visual noise without contributing to K-factor.

Pre-Populated Message vs Blank

A pre-populated invitation message reduces friction but reduces personalisation. A blank message field produces higher personalisation but lower send rate because writing from scratch is effortful. Test a three-arm experiment: blank field, a short pre-populated message (one sentence), and a longer pre-populated message with editable fields (referrer name, company, specific benefit). Measure both send rate and downstream conversion of the invited user — personalised messages from real contacts convert at a higher rate than templated text, so the optimal variant may send fewer invitations that convert at a higher rate.

Inherent Virality Experiments

For products that generate shareable outputs, the most sustainable viral loop is embedded in the product itself. These experiments require coordination with product and design but have the highest long-term leverage.

Public Output Pages

When a user exports or shares a result, the destination URL can be a public page hosted on your domain that includes a signup CTA. Every view of the shared output is an acquisition opportunity. Test the placement and copy of the signup CTA on the public output page: top banner vs bottom sticky vs inline prompt. Test whether showing the creator’s name and company increases signup conversion for professional audiences.

Embeddable Widgets

An embeddable widget — an iframe or JavaScript snippet that displays a live result from your product on a third-party website — creates distribution wherever your users publish content. Test whether offering an embed option on output pages increases the number of third-party impressions per user per month. Measure downstream signups attributed to widget views. For low-traffic early-stage products, embed virality builds slowly; for products with a publishing use case, it can become the primary acquisition channel.

Powered-By Attribution

A small “Powered by Experiment Flow” link on public output pages, embeds, or exported documents creates passive distribution. Test whether the “powered by” link is displayed by default (opt-out) or requires the user to enable it (opt-in). Opt-out displays significantly more attribution links but creates user resentment if the feature is not communicated clearly. Test the copy of the opt-out notice and the ease of disabling the attribution to minimise support complaints while maximising passive distribution.

Watermark Experiments

Watermarks on exported images or documents are a stronger form of attribution but a higher-friction user experience. Test a light watermark (small logo in a corner) against no watermark, measuring both downstream attribution-driven signups and export frequency — a heavy watermark may cause users to export less, reducing inherent virality entirely. For free-tier users, a watermark is a standard practice; for paid users, it is typically a conversion barrier that damages retention.

Collaboration Invitation Experiments

For B2B products with team functionality, collaboration virality is the most natural loop to engineer: a user invites colleagues because working together requires it.

Invite Flow Copy

The invitation email from a colleague is one of the highest-converting acquisition channels because it comes from a known sender with a concrete use case. Test the subject line of the system-generated invite email: “{referrer} invited you to join {product}” versus “Your team is already running experiments on {product}” versus “{referrer} wants to collaborate with you on {product}.” The collaboration framing (“wants to collaborate”) typically outperforms the generic invitation framing for B2B audiences by emphasising the specific joint task rather than the product.

Team Visibility Features

Showing a user how many seats are in their plan, which colleagues have already signed up, and which experiments are running creates social pressure to invite remaining team members. Test a “your team is incomplete” banner that appears in the dashboard when fewer than three team members are active. Measure invitation send rate for users who see the banner versus users who do not. Test the threshold: is “your team is incomplete” more effective at two members or at four members?

Multi-User Value Demonstration

Before the first colleague activates, show the inviting user a preview of what the product looks like with team members: shared dashboards, combined experiment libraries, role-based access. This demonstration reduces the perceived risk of inviting colleagues and accelerates the collaboration loop. Test whether including a “what your team will see” preview in the invitation flow increases the number of invitations sent per inviting user.

Viral Loop Optimisation: Measuring Each Step

The K-factor is the product of multiple conversion rates in sequence. To improve it, you must measure each step independently and identify the weakest link in the chain.

K = (% of users who send at least one invitation) × (average invitations sent per inviting user) × (invitation open rate) × (landing page conversion rate) × (referral activation rate)

A typical referral funnel for a B2B SaaS product might look like:

  • Share rate: 8% of active users send at least one invitation in a given month.
  • Invitations per sharing user: 2.4 invitations on average.
  • Invitation open rate: 55% of invitation emails are opened.
  • Landing page conversion: 22% of visitors who land on the referral page sign up.
  • Referral activation rate: 60% of referred signups complete the activation milestone.
  • Effective K-factor: 0.08 × 2.4 × 0.55 × 0.22 × 0.60 ≈ 0.014

A K-factor of 0.014 is modest but meaningful: for every 100 paid acquisitions, the referral loop generates approximately 1.4 additional users in the first cycle. More importantly, each step in the funnel offers a clear improvement target. Doubling the share rate from 8% to 16% would double the K-factor more efficiently than any other single optimisation because it sits at the top of the funnel.

Referral incentive programs often fail not because the incentive is wrong but because the fulfillment experience destroys trust. A user who waits three weeks to receive a promised credit and then finds it buried in account settings will not refer again — and may not stay.

Instant vs Delayed Reward

Some programs delay reward fulfillment until the referred user completes a payment or passes a fraud check. This reduces reward cost (unverified signups never convert, so the reward is never paid) but significantly reduces referrer satisfaction and word-of-mouth about the program itself. Test instant credit versus delayed credit (upon referred user’s first payment) and measure both referrer repeat-send rate and referrer churn rate in the 60 days following the referral. For most products, the retention lift from instant gratification exceeds the cost of fraudulent signups.

Notification Timing

When a referral converts, notify the referrer immediately. The notification is a positive reinforcement loop that increases the probability of sending a second invitation. Test the notification channel (in-app notification vs email vs both) and the copy of the notification (“Your referral signed up” vs “You just earned $25 in credits — Alex Chen signed up!”). Named notifications that identify the referred person by name produce higher emotional response and higher repeat-send rates.

Referral Dashboard Visibility

A dedicated referral dashboard that shows pending referrals, converted referrals, and total rewards earned creates a gamification loop that sustains sharing behaviour beyond the initial prompt. Test whether users with access to a visible referral dashboard send more invitations over 90 days than users who only see referral prompts at activation moments. Test the placement of the referral dashboard: a top-level navigation item versus a settings subsection. Top-level placement doubles monthly referral sessions but increases perceived prominence of the program; test whether this changes brand perception among users who prefer not to refer.

Building Compounding Referral Systems

First-order referral programs — user refers user, user gets reward — plateau when the referring user runs out of colleagues to invite. To build compounding growth, extend the system to second-order effects.

Multi-Tier Referral

A multi-tier referral program rewards the original referrer when their referred users refer others. If Alice refers Bob, and Bob later refers Carol, Alice earns a second reward. Multi-tier structures are complex to communicate and to attribute, but they create a sustained incentive to refer well — referring someone who will themselves refer is more valuable than referring someone who will not. Test a two-tier program against your single-tier baseline, measuring K-factor at 30 days and 90 days. Expect the 90-day K-factor to show a larger lift than the 30-day K-factor as second-order referrals accumulate.

Community Mechanics

Communities — Slack groups, user forums, live events, cohort-based programmes — produce viral growth as a side effect of connection. A user who joins your community refers others to join the community, which increases product engagement, which accelerates referral. Test whether inviting activated users to a product community (opt-in Slack group, monthly webinar series) increases their referral send rate in the 60 days following the community invitation. Community-driven referral compounds because community value increases with each new member, unlike a simple incentive that has constant value per referral.

Invite volume is a leading indicator; referral activations are the lagging metric that determines whether the incentive is worth its cost.

Measuring K-Factor Changes With Experiments

To measure the impact of a referral experiment on the K-factor directly, query the ExperimentFlow stats API for each custom event in your funnel separately.
